There is a pattern we keep seeing. A business signs up for an AI product because a competitor mentioned it, rolls it out to everyone, and six months later nobody can say what it changed. The licence renews anyway.

The mistake is not the technology. It is the order of operations. AI is a tool, and tools follow problems.

Start with the bottleneck

Before evaluating anything, answer one question: what is the task that eats the most hours for the least return? Quoting. Invoice entry. Sorting the support inbox. Chasing paperwork. That answer is specific to your business, and it is where any real gain will come from.

If you cannot name the task, you are not ready to buy the tool.

Then check the data

Most disappointing AI results trace back to the same thing: the information the tool needs is scattered across three systems, half of it out of date. Cleaning that up is unglamorous work, and it is usually where the actual return lives, with or without AI.

Then think about who is accountable

Any system that touches customer data, quotes or money needs a person who checks its output and a rule for what happens when it is wrong. Decide that before rollout, not after the first bad answer reaches a customer.

A reasonable way in

  • Pick one process, not five.
  • Measure how long it takes today.
  • Run a small pilot with a handful of people.
  • Compare, honestly, and be willing to stop.

Slow beats spectacular here. The businesses getting value from AI are rarely the ones that moved first. They are the ones that knew what they were fixing.
